B/alt was conceived as a new kind of neighbourhood bakery - one that blends traditional baking techniques with a more modern, accessible approach to food.

Inspired by Turkish heritage but rooted firmly in London, the ambition was to create a brand that feels both distinctive and familiar.

A place where customers can move seamlessly from a quick morning coffee to a relaxed lunch, with a consistent focus on quality, simplicity and flavour.

The Brief
Our brief was to develop a bakery concept from the ground up - defining everything from positioning and customer proposition to menu structure and operational model.

The challenge was to move beyond the traditional bakery format and create something more relevant to how people eat today: flexible, fast-paced and built around repeat daily use.

This meant creating an offer that could flex across multiple dayparts, balance grab-and-go with casual dine-in, and deliver a premium experience without adding unnecessary complexity to operations.

Working closely with the founders, our role was to shape B/alt’s F&B strategy, building a clear concept, strong product architecture and a model designed for long-term scalability.

  • A Counter-Led Concept, Built for Habit
    We built the concept around a central idea: the bakery counter as the hero.

    Designed to operate all day, the counter brings together a curated range of sweet and savoury pastries, breads, sandwiches and cakes, creating a flexible, high-frequency offer that supports everything from quick transactions to more considered visits.

    By anchoring the experience around a single, always-on format, the concept naturally encourages repeat behaviour, giving customers multiple reasons to visit throughout the day.
  • Heritage Reframed for a Modern Audience
    The concept draws on Turkish baking traditions and Middle Eastern flavours, reinterpreted through a contemporary London lens.

    Rather than positioning Ba/lt as a niche or destination concept, we introduced subtle cultural cues across the menu, allowing the brand to feel distinctive while remaining accessible and familiar.

    This approach creates a clear point of difference, without compromising broad appeal.
  • A Scalable Model, Designed for Real Life
    Alongside the food concept, we developed a streamlined operational model built for consistency, speed and growth.

    A combination of centralised production and simple in-store execution enables high-quality output with minimal complexity. Counter service, clear menu architecture and efficient build systems ensure the concept performs in real-world environments.

    The result is a format that balances premium perception with operational ease, designed to scale without losing its identity.
